As a Cloudforce Project Manager (PM) leading the deployment of our proprietary Generative AI offering nebulaONE^® at various higher education institutions, I have gained invaluable insights into the unique challenges and opportunities associated with implementing artificial intelligence (AI) solutions in educational settings, right down to the deployment process itself. From aligning stakeholder expectations to ensuring technical readiness and fostering continuous engagement, each deployment has provided critical lessons that have shaped my approach to managing AI projects in higher education.

NebulaONE is a cutting-edge AI platform that leverages the power of Azure to provide advanced AI functionalities to educational institutions. It offers a familiar “ChatGPT-like” experience, with a simple and intuitive user interface that speeds time-to-value. The platform is deployed privately within an institution’s own Azure tenant, ensuring enterprise-grade security, compliance, and governance. Once deployed, nebulaONE is grounded in the institution’s unique data, permissioned through existing identity providers, and it enables rapid prototyping of new GenAI use cases—including tools, assistants, and agents—all with no code required.

• Improved Efficiency: streamlines administrative processes and reduces the workload on staff
• Enhanced Learning Experiences: provides personalized learning tools and resources for students

The Role of a Project Manager in Implementing nebulaONE

Stakeholder Understanding: AI is more than just another tool

Before we even begin project planning, one of the biggest hurdles is making sure stakeholders understand what AI actually is, what it does, and what it costs. AI is often perceived as a black box—exciting but mysterious. This lack of clarity can lead to unrealistic expectations or hesitancy in adoption.

Key conversations at this stage include:

• Cost implications: AI solutions often require ongoing maintenance, compute resources, and continuous model training, which means costs don’t stop at deployment.
• Data security and governance: Who owns the data? Where does it go? How is it processed? These are critical questions for compliance, especially in industries like education and healthcare.
• Functionalities and behaviors: AI is not just software—it learns and evolves. Understanding how it behaves under different conditions is key to setting the right expectations.

Takeaway: Without a shared understanding of AI’s potential and limitations, the project is bound to face roadblocks later. As a PM, ensuring that stakeholders are educated and aligned before moving forward is crucial.

Technical Readiness: The Deployment Bottleneck

Once stakeholders are aligned, we move into project planning and deployment. But here’s something that might surprise you—deployment timelines vary drastically based on the client’s technical capabilities.

From my experience, if a client has a well-versed Azure or technical team, deployment can take as little as a week. But if they are unfamiliar with the technology, it can take three weeks or more, simply because they don’t have the internal expertise to navigate their own infrastructure.

What makes AI deployments challenging?

• Security and compliance requirements: AI often needs to be deployed in a secure environment, which means working closely with IT teams to ensure infrastructure readiness.
• Cross-functional communication: The success of deployment depends on smooth collaboration between infrastructure engineers, the client’s IT team, and security personnel. Any misalignment here can cause major delays.

Takeaway: The deployment phase isn’t just about setting up —it’s about ensuring the client’s infrastructure is fully prepared. The PM’s role is to bridge the gap between the technical and business teams to remove roadblocks early.

Adoption and Training: Turning the House into a Home

Here’s what I believe is the hardest and most important part of an AI project—ensuring continuous engagement and adoption after deployment.

I like to think of AI projects in two phases:

• Pre-deployment is like building a house—you lay the foundation, set up the structure, and make sure everything works.
• Post-deployment is about making it a home—ensuring people actually live in it, use it, and find value in it.

What makes adoption tricky?

• User training & readiness: Who is receiving the AI tool? Which departments? Will there be a pilot rollout, or will it go live for everyone at once? AI adoption requires a structured rollout strategy.
• AI skeptics vs. AI enthusiasts: There will always be naysayers who resist AI, especially in fields like education. The best approach is to involve both skeptics and advocates early—so that real-world use cases can emerge naturally.
• Customization & responsible AI: AI solutions often require guardrails—which means setting clear guidelines that align with legal, ethical, and marketing requirements before they’re fully rolled out.

The biggest challenge? Sustaining engagement. AI is only valuable if people actually use it. That means continuous monitoring, feedback loops, and refining the solution based on user needs. A successful AI project is one where users keep coming back and asking for more.

Takeaway: The true measure of AI project success isn’t deployment—it’s adoption. And that requires ongoing training, structured rollout planning, and addressing skepticism with real use cases.

Valuing the Project Team

In the realm of project management, the synchronization and well-being of the project team are crucial elements that drive success. While client satisfaction is paramount, I firmly believe that a happy and cohesive project team is the foundation of any successful project.

A project manager is only as great as their project team. When my team thrives, we are able to deliver exceptional results for our clients. This means fostering an environment where every team member feels valued, supported, and motivated. This, in turn, translates to better outcomes for our clients and a more fulfilling work experience for everyone involved.

For project managers looking to specialize in AI projects, obtaining relevant certifications can be highly beneficial. Here are some recommended certifications:
